Why Your Coffee Tastes Sour or Bitter — and How to Fix It With Ratio, Grind and Time
Sour, bitter or just flat? Learn how extraction actually works, what under- and over-extraction taste like, and the three dials — ratio, grind and contact time — that fix a bad cup.
You bought good beans, you weighed your dose, and the cup still tastes… wrong. Sharp and lemony in a way you didn’t want. Or harsh and drying, like sucking on a teabag. Most “bad coffee” isn’t bad coffee at all — it’s badly extracted coffee. The grounds are the same; what changed is how much of them ended up dissolved in your cup. Once you can taste the difference between under- and over-extraction, fixing it becomes a three-dial problem you can solve in one or two brews.
What “extraction” actually means
Roasted coffee is only about 28–30% water-soluble by weight. When hot water hits the grounds, it pulls those soluble compounds out in a rough order: bright, acidic, fruity notes come out first; sweetness and body come out in the middle; and dry, bitter, astringent compounds come out last. Extraction is just the percentage of that soluble material you managed to dissolve.
The sweet spot for most brewed coffee is an extraction yield of roughly 18–22%. Below that, you’ve only pulled the fast, acidic compounds and stopped — the cup tastes sour, thin and salty, and often has a lingering sharpness. Above that, you’ve dragged out the harsh late compounds too — the cup tastes bitter, hollow and drying. Dial in the middle and you get sweetness, balance and a pleasant finish.
Reading the cup: sour vs bitter
This is the single most useful skill in brewing. Take a sip and ask one question: does it make me pucker, or does it make me wince?
- Sour / sharp / salty / weak → under-extracted. You didn’t dissolve enough. The fix is to extract more.
- Bitter / harsh / dry / hollow / ashy → over-extracted. You dissolved too much. The fix is to extract less.
- Balanced but boring / watery → likely a ratio problem, not an extraction one. The coffee is correctly extracted but too dilute.
Be careful not to confuse sour with acidic-and-pleasant. A bright washed Ethiopian coffee is supposed to taste like citrus and stone fruit. Sourness is unpleasant, mouth-puckering and green. Acidity is lively and sweet. When in doubt, brew the same beans a little stronger and see whether the “acidity” resolves into sweetness (it was under-extracted) or stays sharp (that’s just the coffee’s character).
The three dials that control extraction
You only have three practical levers, and they all move extraction in a predictable direction.
1. Grind size
Grinding finer creates more surface area and slows the water down, so finer grind = more extraction. This is your most powerful correction. Sour cup? Grind finer. Bitter cup? Grind coarser. Change grind first and in meaningful steps — a barely-visible tweak won’t move the needle.
2. Contact time
The longer water and grounds stay together, the more dissolves. A pour over that drains in 2:00 will taste more sour than the same coffee drained in 3:15. You control time through grind, pour rate and (for immersion methods like French press) simply the timer. This is why a French press at 1:15 for 4 minutes and an espresso at 1:2 for 27 seconds can both be balanced — very different ratios, but each method’s time and grind are tuned to hit that 18–22% window.
3. Water temperature
Hotter water extracts faster. Most drip and pour over lives at 90–96 °C (195–205 °F). If your kettle isn’t hitting temperature, or you’re brewing with water off the boil that’s cooled too far, you’ll under-extract and taste sourness even with a good grind. Cold brew is the extreme case: it compensates for near-freezing water with 12–24 hours of contact time.
Where ratio fits in
Ratio (coffee to water) mostly controls strength — how concentrated the cup is — while grind, time and temperature control extraction quality. They interact, but it helps to separate them. If your coffee is well-balanced but too weak, don’t grind finer (that risks tipping into bitterness); instead tighten the ratio, say from 1:17 to 1:15. If it’s balanced but syrupy and heavy, loosen the ratio toward 1:17 or 1:18.

A repeatable dial-in routine
- Weigh everything. Volume scoops vary by up to 30% depending on how the beans settle. A cheap kitchen scale removes the biggest source of inconsistency.
